Maybe someone did an independent transfer to Kuala Lumpur, 2.5 hours is enough or should I lay more? Or does it depend on the airlines?

It depends on whether the plane you arrive there will be delayed. And whether you need to receive / check in luggage, it is better to lay more based on the actions that you will need to take at the airport and with a bookmark for the delay of the aircraft. Well, that's just in case.
